Two kinds of automation
Robotic Process Automation (RPA) and AI agents both automate work, but they do it in fundamentally different ways. RPA follows a fixed script: click here, copy this, paste there, in the exact same order every time. AI agents understand a goal and figure out the steps, adapting when the page changes or the data looks different. One is a recording; the other is a colleague.
Where RPA breaks
RPA is brittle by design. It works perfectly until the website it is clicking through changes a button's position or a field's label — then it breaks completely and silently, often for days before anyone notices. For stable, internal systems that rarely change, RPA is fine. For anything that touches the messy outside world — customer emails, web forms, third-party portals — its fragility becomes a liability.
Why AI agents adapt
An AI agent does not memorise a click path. It reads the page, understands what it is looking at, and takes the appropriate action. If a form has a new field, it fills it in. If a confirmation email has a different layout, it still finds the booking reference. This adaptability is what makes agents viable for the unstructured workflows — lead intake, enquiry handling, follow-up — that RPA could never touch.
The cost comparison that surprises
RPA was sold as cheap because it replaced human clicks without needing APIs. In practice, maintaining RPA scripts as systems change becomes a hidden cost — a team of people keeping brittle bots alive. AI agents cost more per interaction but need far less maintenance because they adapt. Over a year, the total cost of an agent-based workflow is often lower than an RPA one that keeps breaking.
When to use each
RPA still has a place: high-volume, identical, internal-system tasks that never change. AI agents are the right choice for anything customer-facing, anything that touches unstructured data, and anything where the steps vary by case. Most service businesses in 2026 need the second far more than the first. If your automation keeps breaking every time a vendor updates their portal, you are using the wrong tool.
